Copart's moat is fundamentally about land, not software. They've spent 30+ years quietly acquiring storage yards in dense urban markets — locations near major population centres where salvage cars need to be towed within economic distance. That land is irreplaceable at any price today; zoning restrictions and NIMBY opposition make new large-scale salvage yards in metro areas virtually impossible to permit.

The second layer is the buyer network — they've built a global base of licensed dismantlers, rebuilders, and exporters who show up to every auction because the volume and liquidity is there. IAA tried to compete on technology and UI; it didn't matter because the liquidity wasn't there. The moat is physical density plus a two-sided marketplace that gets stronger with every incremental car. Insurance companies can't afford to send cars to a thinner auction — recovery rates drop immediately.
